DevOps flow metrics
What it is
DevOps flow metrics measure how work moves from idea to production and how the service behaves after release. Common measures include lead time, cycle time, deployment frequency, change failure rate, and time to restore service.
Why it exists
Teams cannot improve delivery by counting commits or rewarding a single metric in isolation. Useful metrics reveal bottlenecks, instability, and feedback delays across planning, development, testing, delivery, security, and operations.
Key ideas
- Define the event boundaries before comparing numbers: for example, “work started,” “PR merged,” “deployed,” and “incident resolved.”
- Use Azure Boards/GitHub work data for flow; pipeline data for build/deploy health; Azure Monitor/Application Insights for service behavior.
- Segment data where it changes decisions: service, environment, work type, severity, or team. Avoid using metrics to rank individuals.
- Pair speed with quality. Faster deployment frequency is not success if failure rate or recovery time worsens.
Exam decision
Choose metrics that answer a stated decision question. A release dashboard should combine delivery and reliability evidence, not merely display activity counts.
